Proof of Value Is a Design Problem, Not a Demo Problem

I watched an SE deliver what might have been the most technically flawless demo I’ve ever seen. Custom data, live integrations, the kind of thing where you could feel the room lean forward. The prospect’s technical lead actually said - out loud, to his colleagues - “this is exactly what we need.” His VP nodded. The AE was practically glowing.

Three weeks later, the deal was dead. Not lost to a competitor. Just… dead. The champion stopped returning emails. The VP’s office said he was “travelling.” The AE asked the SE what went wrong, as if the SE had somehow broken the magic by being too good at their job.

Nothing went wrong with the demo. What went wrong happened weeks before it, when nobody - not the SE, not the AE, not the prospect - agreed on what “value” actually meant. Not vaguely. Not in a slide deck. In writing, with the people who’d actually sign the contract in the room.

Proof of Value isn’t a phase in your sales process. It’s a decision architecture. And most of us are making it up as we go, which is roughly as effective as designing a building while you’re already pouring the foundation. I’ve watched this pattern play out across many SE-led deals, and the technical work is almost never the problem. The architecture is.

Which is why I want to walk through something I’ve started calling the PROOF Framework. It’s not a methodology you need to get certified in. It’s a mental model. Five components, one sequencing principle, and a fairly uncomfortable truth about where most evaluations actually go wrong.

What Is Proof of Value in B2B Sales - and Why Do Most Teams Get It Wrong?

Proof of Value is a structured process where a vendor demonstrates that their solution solves a specific, measurable business problem for a specific prospect. That sentence sounds obvious. It is not how most teams actually run PoVs.

Most teams run PoVs as extended demos. Or worse, as free pilots with vague success criteria and no mutual accountability. The prospect gets extended access, the SE spends much of that time chasing someone for test data, and at the end everyone says “looks great, we’ll follow up after Q3 planning.” Which is corporate for “we’re never calling you again.”

The root confusion is between PoV and POC - Proof of Concept. A POC is a technical feasibility test: can this thing work in our environment? A PoV is a business outcome test: does this thing solve the problem we’re paying to fix? When SEs run POCs dressed up as PoVs, they do enormous technical work with zero commercial use. The prospect gets a free trial. The SE gets a lesson in sunk costs.Here’s the contrast that makes this concrete:

A POC sounds like: “We’ll set up a sandbox environment and your team can test the integration with your data warehouse over a defined period.”

A PoV sounds like: “We’ll demonstrate that our platform can significantly reduce your data reconciliation time - measured against your current baseline - within a defined timeframe, with sign-off from your VP of Operations on what success looks like.”

The second version creates a commercial event with a defined endpoint. The first creates a technical chore with no natural close. I’ve seen SEs spend considerable time on the first kind and wonder why the deal didn’t progress. The answer is that nothing in the structure required it to progress.

The best SEs in enterprise sales don’t just run evaluations. They design them. And the structural gap in most PoV processes is almost always the same three things: no success criteria document, no defined timeline, and no executive sponsorship on the prospect side. Without those, you’re not running a PoV. You’re running a favour.

What Is the PROOF Framework - and How Does It Change How SEs Run Evaluations?

The PROOF Framework is five components: Problem Definition, Relevant Metrics, Ownership Alignment, Outcome Agreement, and Forward Commitment. Each one needs to be established before you build a single demo environment or write a single line of custom config.

The critical insight - and the one that’s hardest to internalise - is that this is a sequencing tool. SEs don’t usually skip these steps entirely. They do them in the wrong order, or they do them alone in a conference room while the prospect is off doing something else. Problem Definition happens in the SE’s head, not in a shared document. Relevant Metrics get chosen by the SE based on what the product is good at, not what the prospect actually cares about. Ownership Alignment never happens because nobody wants to ask the awkward question about who actually signs the cheque.

The framework works across the entire presales motion - discovery, demo planning, PoV scoping, business case presentation. It’s not a checklist you print out and laminate. It’s a lens for asking “have we earned the right to do technical work yet?”Without the framework, a deal looks like this: SE gets a vague request to “show what the platform can do.” Spends time building a custom demo environment. Prospect says “impressive, we need to show the team.” Deal enters committee. The SE never hears from the committee. Momentum dies in a conference room they’ll never see.

With it: SE uses discovery to lock in Problem Definition and Relevant Metrics before scoping any work. Ownership Alignment surfaces that the actual decision maker hasn’t been in any meeting so far. SE and AE restructure the next conversation before a single demo slide gets built. The deal either accelerates or disqualifies early - both of which are better outcomes than a slow death over an extended period.

How Do You Define Success Criteria Before a PoV Starts - Without Losing the Deal?

Success criteria must be co-created with the prospect’s key stakeholders. Not written by the SE in a Google Doc and emailed over with “let me know if this looks right.” Co-created means in a room - or on a call - with the people whose opinions will actually matter when the evaluation ends.

The discovery technique that works - and I realise “works” is doing a lot of heavy lifting in that sentence, but I’ve seen it enough times to be fairly confident - is asking this: “What would have to be true at the end of this evaluation for your team to feel confident next?”

Not “what are your requirements?” That question produces a feature list. Feature lists are where PoVs go to die, because they turn the evaluation into a checkbox exercise where the prospect is grading your product against a spreadsheet someone in procurement found from years past.

Instead, you’re asking about business stakes. What does the problem cost today - in time, in money, in risk, in the specific frustration of a VP who has to explain to the board why reconciliation takes longer than expected? Who feels that pain most? What does “good” look like in the near term?The fear I hear most often from SEs: “Won’t pushing for success criteria scare off the prospect?” Maybe. And if it does, that prospect was never going to close. A prospect who won’t agree to success criteria is telling you something important about deal health. They’re either not serious, not empowered, or not in enough pain to justify the effort. Better to learn that before you’ve spent considerable time building a custom environment.

Here’s language that works in a scoping call:

“Before we invest both our teams’ time in a structured evaluation, I want to make sure we’re measuring the right things. Can we spend time agreeing on a few outcomes that, if we hit them, would make this an easy decision for your team?”

That question does three things at once. It positions you as a peer, not a vendor begging for a chance to perform. It creates a natural opening to discuss budget and authority - because “easy decision” implies someone has the power to make one. And it gives you the exact language you’ll use in the business case later, in the prospect’s own words.

SEs who use this approach consistently - and I mean consistently, not just when they remember - report shorter deal cycles and fewer of those miserable “we need more time to evaluate” stalls at the end. Which makes sense. If you’ve agreed on what success looks like, you’ve also agreed on when the evaluation is done.

How Should SEs Balance Technical Depth With Business Relevance During a PoV?

The anchor is always the agreed success criteria, not the technology’s capabilities. Technical depth serves the PoV when it directly validates a metric the prospect has committed to. When it doesn’t, it’s a distraction - and worse, it trains the prospect to evaluate features instead of outcomes.

This is where Ownership Alignment and Outcome Agreement - the two O’s - come in.

SEs live in a permanent tension between two audiences. The technical champion wants to go deep. They want to see the API documentation, the architecture diagram, the edge cases. The economic buyer wants to know if this thing will save them money or make the board stop asking uncomfortable questions. These are not the same conversation, and trying to have both simultaneously is how you end up with a lengthy demo where nobody gets what they need.

The PROOF Framework resolves this by running a two-track PoV narrative. The technical track validates feasibility and integration - that’s for the champion. The outcome track validates business impact against the agreed metrics - that’s for the economic buyer. Same evaluation, different lenses, different meetings if necessary.

Ownership Alignment means knowing, explicitly, who owns each track. If your champion is the only person attending every session, you don’t have a PoV. You have a technical education programme for someone who can’t sign the contract.

And then there’s Forward Commitment - the F. This is the part most SEs skip because it feels presumptuous. Before the PoV begins, you ask: “If we hit the success criteria we’ve agreed on, what happens next?” Not aggressively. Not as a closing technique. As a genuine question about process. Because if the answer is “well, we’d still need to go through an extended procurement review and get approval from a committee that meets infrequently,” you need to know that now, not after you’ve demonstrated significant improvement to a room full of people who can’t act on it.

Some deals, you’ll discover, don’t have a viable forward path regardless of how well the PoV goes. That’s useful information. Expensive to learn late. Cheap to learn early.

Applying This to Your Next Deal

The PROOF Framework isn’t something you implement across your organisation in a quarterly kickoff. It’s something you apply to the next deal in your pipeline. Whichever one is closest to a PoV or evaluation stage - open the opportunity, and ask yourself five questions. Have we defined the problem in the prospect’s language? Have we agreed on metrics that matter to them, not to us? Do we know who owns the decision? Have we documented what a successful outcome looks like? And have we asked what happens after?

If you can’t answer all five, you’re not ready to do technical work. You might feel ready. Your AE might be pushing you to “just get the demo set up.” The prospect might be asking for sandbox access.

But readiness is not urgency. And the best PoV you’ll ever run is the one where the architecture was finished before the building started.
